Aditya Puri is an Indian banking executive and corporate advisor who served as managing director and chief executive officer of HDFC Bank, India's largest private sector bank by market capitalisation, from September 1994 until his retirement in October 2020. His tenure spanned 26 years. During that time, he built HDFC Bank from a start-up into one of the world's most valuable banks, becoming the longest-serving head of any private bank in India.[1] Under his leadership, HDFC Bank consistently ranked among India's top financial institutions. It topped Forbes' list of best Indian banks and earned spots on multiple global rankings.[2] India Today ranked Puri at number 24 on its 2017 list of India's 50 Most Powerful People. N. R. Narayana Murthy, co-founder of Infosys, called him "India's finest entrepreneur post-Independence" during a 2025 fireside chat at the Indian Institute of Management Bangalore.[3] After leaving HDFC Bank, Puri took advisory and directorial roles with The Carlyle Group, the Strides Group, and ISGEC Heavy Engineering Limited.

Early Life

Aditya Puri was born in Gurdaspur, a city in Punjab.[4] Public records don't say much about his early family life. His daughter, actress Amrita Puri, has been more open about it. She told The Times of India: "I survived because I am headstrong like my father," giving some insight into how he raised his kids.[5]

Before he founded HDFC Bank, Puri had already built something of a reputation in international banking. Citibank employed him for 20 years. He moved up through the ranks, taking senior positions across multiple countries. Citibank was one of the world's biggest financial institutions, so he got to know retail banking, risk management, and technology-driven financial services inside and out. These skills would become central to how he'd build HDFC Bank.[6] Those two decades abroad exposed him to how the world's best banks worked and shaped the customer-first approach that HDFC Bank would become known for.

Career

Founding and Early Years of HDFC Bank (1994–2000)

Puri became managing director of HDFC Bank in September 1994, soon after the Reserve Bank of India granted the bank its license. HDFC Bank was among the first private sector banks in India after the sector opened up in the early 1990s. The Housing Development Finance Corporation (HDFC), a leading housing finance company, had backed the bank.[4]

Right from the start, Puri championed what he called a "keep it simple" philosophy. In a 2020 McKinsey interview, he talked about those early days and explained his strategy: customer-focused innovation paired with strict risk discipline.[6] He didn't chase flashy growth through complex products. Instead, he built solid systems, invested heavily in technology, and created a culture where people felt accountable for their work.

One key moment came when Times Bank merged with HDFC Bank. Times Bank, backed by the Bennett, Coleman & Co. Ltd. (Times Group), combined with HDFC Bank, bringing more branches, more customers, and wider reach across the country. For India's newly private banking sector, this was a major consolidation, one that really helped HDFC Bank become a serious player.[7]

Growth and Market Leadership (2000–2015)

HDFC Bank climbed steadily under Puri from 2000 onward, becoming India's largest private sector bank by market worth. Technology investment, retail banking growth, and strong asset quality set it apart from rivals who weren't as disciplined.

Forbes ranked HDFC Bank at the top of India's banks list. State Bank of India, the country's biggest public bank, didn't even crack the top ten.[8] Forbes also kept a detailed global profile of the bank.[9]

By 2015, HDFC Bank was India's most valuable bank. A Forbes article said Puri had "created India's most valuable bank" over his two decades in charge.[10] Much of this came down to consistent profit, low bad loans, and diverse income sources from retail, wholesale, and treasury work.

Leadership Philosophy and Management Style

People have written plenty about how Puri led. He told McKinsey he saw himself as a "first among equals," a collaborative leader who set direction but let his team run the show.[11]

Simplicity mattered. Focus mattered more. In that December 2020 McKinsey interview, Puri said customer-focused innovation and disciplined risk management were HDFC Bank's two main pillars throughout his time there.[6] He kept the organisation flatter than most banks its size, pushed direct communication between levels, and made sure managers hit their numbers or knew why they didn't.

Anand Mahindra, the industrialist, once told a story about Puri at the Financial Express Best Banks Awards. Puri asked a young manager: "Bata, laddoo kidhar hai?" (Hindi slang for "Tell me, where are the sweets?" meaning show me results). That line captured how direct and results-obsessed Puri was.[12]

At a 2025 IIM Bangalore chat with N. R. Narayana Murthy called "The Art of Building Legendary Companies," Puri talked about how values and culture help create organisations that last.[13][14]

Compensation and Industry Standing

For much of his career, Puri was the highest-paid bank CEO in India. The Economic Times reported this fact year after year, reflecting both HDFC Bank's size and what the bank returned to shareholders during his watch.[15]

He also showed up on Fortune's list of top businessmen. In one edition, he was the only Indian on it. The Hindustan Times noted how rare that was.[16] In 2018, Barron's put him on its list of the top 30 global CEOs, showing how the world saw him too.[17]

Succession and Retirement (2016–2020)

As Puri neared his term limit under Reserve Bank rules, investors and the press kept asking who'd take over. In 2016, he publicly said a succession plan existed.[18]

He retired in October 2020 after 26 years running the bank. Sashidhar Jagdishan took over. Jagdishan had joined HDFC Bank in 1996 and served as chief financial officer. Mint reported that Jagdishan was now leading an institution Puri had turned into one of India's most trusted banks.[19] NDTV noted that Jagdishan was following "the bank's longest-serving CEO, Aditya Puri."[20]

Post-Retirement Roles (2021–present)

After leaving HDFC Bank, Puri stepped into new advisory positions. In January 2021, The Hindu Business Line reported he'd joined the Strides Group as an advisor.[21] He also became senior advisor at The Carlyle Group, the big private equity firm.

In May 2026, he took on a new role as managing director of ISGEC Heavy Engineering Limited, an Indian engineering company. This was his first major executive job outside banking.[22]

His voice still carried weight. Raamdeo Agrawal of Motilal Oswal Financial Services made this clear. Agrawal said Puri's backing of AU Small Finance Bank meant a lot: "If Aditya Puri has given you ₹200 cr, we'll definitely give you ₹20 cr."[23]

Personal Life

Puri has two children: Amrita Puri and Amit Puri. Amrita is an actress who's appeared in Indian films. Back in 2013, she told The Times of India about her father's personality: "I survived because I am headstrong like my father."[24]

He was born in Gurdaspur and is an Indian citizen. Throughout his career, he kept his personal life quiet. The focus stayed on his work. Since retiring, Puri remains active in India's business world. He showed up at that 2025 IIM Bangalore event with Narayana Murthy to talk about building organisations that endure.[25]

Recognition

Over his career, Puri collected awards reflecting his status in Indian and global business.

HDFC Bank itself gave him a Lifetime Achievement Award for what he'd built over more than two decades.[26] The All India Management Association (AIMA) gave him the JRD Tata Corporate Leadership Award, one of India's most respected leadership honours.[27]

Internationally, Barron's named him to its list of the top 30 global CEOs in 2018, putting him alongside leaders of the world's largest companies.[17] He was Fortune's only Indian pick on its top businessmen list in one edition.[28] Both the Economic Times and Fortune also recognized him separately in their business leader rankings.[29]

In 2008, CNN-IBN named him Indian of the Year, honouring his work in banking and business.[30]

The American India Foundation recognized him alongside Michael Dell, CEO of Dell Technologies, for his business and philanthropic work.[31]

HDFC Bank itself won many institutional awards while he led it. The bank's official awards page lists them all.[32]

Legacy

Aditya Puri's 26 years at HDFC Bank ranks among the longest and most important leadership stretches in Indian corporate history. He took charge of a brand new private bank in 1994 when public sector banks dominated India. He turned it into the country's largest private bank by market worth and one of the world's most valuable banking franchises.

He pushed technology adoption hard. That made HDFC Bank a leader in digital banking in India. From core banking systems in the early days to mobile and internet banking later, Puri kept demanding technology-driven change. Yet he never let go of careful risk management. That balance between innovation and caution became how HDFC Bank worked.[6][11]

When N. R. Narayana Murthy called him "India's finest entrepreneur post-Independence" at IIM Bangalore in 2025, it showed what India's business leaders think of him.[33] Murthy contrasted Puri's path with other business leaders, holding him up as someone who'd done it right in terms of values, governance, and building something that lasts.

Puri changed Indian banking more broadly. He proved a private bank could beat public ones through better customer service, smart technology use, and tough management. Even after stepping down, his credibility in Indian finance remains strong. When Raamdeo Agrawal talked about Puri backing AU Small Finance Bank, it showed how much weight his judgment still carries.[34]
